refactor(web): file browser, diffs and saves follow stores and revisions - #24820
Effects that copy state from one place to another (props into state, one store into another, flags that a later effect acts on) cause double fires, lost events, stale values and extra renders before paint. The maintainers asked for them to be removed across the web and mobile clients and replaced with the right construct: derive during render, do the work in the handler, read stores at use time, attach element work to ref callbacks, and use keyed atoms, stores or explicit state machines.
File browsing, diffs and editor saves read from keyed atoms and stores.
Reveals become requests consumed by the tree or diff that can satisfy
them, and workspace edits refetch queries by construction.
Effect categories removed:
theme sync into the diff worker pool and HTML frames moved to store
subscriptions owned by the pool and the iframe ref callback
patch, highlight and attachment preview fetches moved to keyed atoms
directory listing load effects replaced by a derived atom family
reveal props with handled-reveal refs replaced by reveal requests
consumed from ref callbacks
workspace-mutation refresh effects replaced by queries read under the
current mutation id
file save session setup and draft recovery effects replaced by a keyed
session store held open by ref callbacks
loading and entry-kind latest-ref mirrors removed
Bugs fixed:
Switching a file between rendered markdown and the editor with an edit
pending wrote the draft twice.
Review patches refetched every time a cached patch scrolled back into
view.
Kept effects:
File browser and diff tree path reconcile: inputs are render-derived
props and tree search results.
Removes compat shims added lower in the stack:
components/diffs/useCodeViewFileReveal.ts (added in layer 06)
Review follow-up
Fixes from the external stack review that land in this layer:
fix(web): HTML render frames stop re-attaching their listeners every render
fix(web): diff panel reveals requested files from effects, not a ref-held subscription
fix(web): "Open file" in the PR Code tab scrolls to the file again
fix(web): an HTML render that unmounts in full screen releases timeline follow
Temporary for this layer: the root knip.jsonc gets ignoreIssues entries for exports that only gain consumers in a later layer. The list shrinks as you go up the stack, and it's gone from layer 12 on.
The preview and device panel tests also carry two mock entries that their layer-11 and layer-12 versions replace.
Stack progress
Effect hooks (useEffect, useLayoutEffect, useInsertionEffect) in non-test code under apps/web/src and apps/mobile, counted at each layer's head. The base is main at a96cf08 with 1,002 hooks. Zero isn't the goal. After the external review, explicit effects came back wherever they are the clearer model: measurement driven by changing inputs, cleanup tied to a component's lifetime, and subscriptions owned by one view. Hidden marker elements, ref-identity tricks and remount keys are gone.
Requested by maintainers (Julius). Across the stack, effect hooks in non-test client code go from 981 to 138; the remaining ones sync with outside systems (third-party editors and terminals, native views, layout measurement before paint) and each has a one-line reason in the code. Each layer typechecks and passes its tests on its own; temporary compat shims are listed above and come out in the layer that owns the file.
Verification
vp run check:changed on the top of the stack: format, lint, knip, typecheck and tests all pass.
This layer: vp run typecheck, vp lint on its files and the tests next to them.
Every slice behind this layer went through an independent adversarial review for disguised effects and behavior regressions before integration.
Not yet exercised in a real client. Flows worth a manual pass: timeline follow and citations, composer overlay and resting state, the details card popover (web); feed follow and jump, thread detail animations, share import, new-task routing and diff highlighting on collapse (mobile).

🟠 Highdiffs/useReviewFilePatches.ts:57
After a preview refresh changes content beyond the captured truncated prefix, this hook continues displaying the old per-file patch even though the preview is current. source.diffHash and scope remain unchanged, and previewInput neither changes the diffFilePatch query target nor invalidates it; restore revision-driven refresh or explicitly invalidate loaded patch queries when the preview refreshes.

🟠 Highfiles/fileSaveSessions.ts:112
If a file closes while write A is in flight with edit B queued, then reopens and saves C, B can be written after C and leave stale contents on disk. Deleting sessions[key] lets the disposed coordinator's persistLatest() enqueue B after the replacement coordinator; keep, transfer, or cancel its queued work until it drains.

Macroscope's review found this PR requires human approval — This is a broad refactor of production file browsing, diffs, previews, query invalidation, worker synchronization, and file-save persistence, with substantial behavior changes across shared infrastructure. It also adds a static-analysis suppression and has unresolved correctness concerns involving stale data, resource cleanup, reveal delivery, and theme synchronization.

The pull request updates diff refresh and reveal behavior, workspace directory loading and file previews, and shared file-save sessions. It also changes how embedded documents receive theme and shortcut updates.
Branch previews and patch queries now use preview inputs and revision-aware reads. Live refresh is limited to visible, readable, Git-refreshable views and has no periodic timer.
Diff selection and file reveals apps/web/src/components/DiffPanel.tsx, apps/web/src/components/diffs/useCodeViewFileReveal.ts, apps/web/src/diffPanelStore.ts
Reveal requests can remain pending until the code view renders. Turn-selection reconciliation was removed.
Worker readiness and comment focus apps/web/src/components/DiffWorkerPoolProvider.tsx, apps/web/src/components/diffs/DiffCommentAnnotation.tsx
The shared worker pool tracks readiness and appearance changes. Comment textareas schedule focus when mounted.
The directory hook now derives a tree snapshot from listings. The browser coordinates pending reveals with tree updates, and breadcrumbs scroll the current crumb into view. The previous ancestor-loading helper and test were removed.
Attachment and file previews apps/web/src/components/files/AttachmentFilePreview.tsx, apps/web/src/components/files/FilePreviewPanel.tsx
Attachment previews use atom-managed reads and errors. File previews key eligible reads and media URLs by workspace mutation revision and track highlight readiness per pool and file.
Shared file save sessions apps/web/src/components/files/fileSaveSessions.ts, apps/web/src/components/files/fileSaveSessions.test.ts, apps/web/src/components/files/useFileSaveCoordinator.ts, apps/web/src/components/files/useFileSaveCoordinator.browser.test.tsx, apps/web/src/components/files/FilePreviewPanel.tsx
Per-file sessions debounce writes, track pending edits, and recover drafts. Editor and Markdown surfaces use session refs; the prior save hook and its browser tests were removed.

Summary
Cached HTML render theme apps/web/src/hooks/useHtmlRenderTheme.ts
The render theme reads theme and settings snapshots, notifies subscribers when sources change, and retains its cached object when the serialized value is unchanged.
Frame theme and shortcut updates apps/web/src/components/files/BrowserDocumentFrame.tsx
The frame listener handles content, link, key, and image messages. Theme and shortcut updates use current values and are cleaned up with the listener.

Flush pending reveals in PullRequestCodeTab.
PullRequestCodeTab is a remaining caller. Its collapsed-file path updates state and then requests the reveal before the item is rendered. The hook stores that request, but no later flush retries it. Add a post-render flush path for this caller, as DiffPanel already has.

## Worker Pool
This feature is experimental and undergoing active development. For the example below, serve it at `/static/workers/worker-portable.js` on the same origin as your page with a JavaScript content type.
#### Vanilla JS (No Bundler)
For projects without a bundler, host `worker-portable.js` on your server and reference it directly.
### Usage
With your `workerFactory` function created, you can integrate it with our provided APIs. In React, you'll want to pass this `workerFactory` to a `<WorkerPoolContextProvider>` so all components can inherit the pool automatically. If you're using the Vanilla JS APIs, we provide a `getOrCreateWorkerPoolSingleton` helper that ensures a single pool instance that you can then manually pass to all your File/FileDiff instances.
When using the worker pool, the `theme`, `lineDiffType`, `tokenizeMaxLineLength`, and `useTokenTransformer` render options are controlled by `WorkerPoolManager`, not individual components. Passing these options into component instances will be ignored.
To change render options after `WorkerPoolManager` instantiates, call `setRenderOptions()`.
#### React
Wrap your component tree with `WorkerPoolContextProvider` from `@pierre/diffs/react`. All `FileDiff` and `File` components nested within will automatically use the worker pool for syntax highlighting.
The `WorkerPoolContextProvider` will automatically spin up or shut down the worker pool based on its react lifecycle. If you have multiple context providers, they will all share the same pool, and termination won't occur until all contexts are unmounted.
Workers only work in client components. Ensure your function has the `'use client'` directive if using App Router.
To change themes or other render options dynamically, use the `useWorkerPool()` hook to access the pool manager and call `setRenderOptions()`.
#### Vanilla JS
Use `getOrCreateWorkerPoolSingleton` to spin up a singleton worker pool. Then pass that as the second argument to `File` and/or `FileDiff`. When you are done with the worker pool, you can use `terminateWorkerPoolSingleton` to free up resources.
To change themes or other render options dynamically, call `setRenderOptions(options)` on the pool instance.
A worker script that failed to load fires a plain `Event` with no `message` or `error`; a worker that threw fires an `ErrorEvent`. The parameter is typed `ErrorEvent | Event` for that reason.

## Development
We use pnpm for workspace package management and Bun for tests.
# From the root of the monorepo: setup dependencies
pnpm install
# Start the demo vite test server
moonx demo:dev
# To run the docs (diffs site)
moonx docs:dev-diffs
### Testing
# Run tests and related command from within the package directory
bun test
# Update snapshots
bun test --update-snapshots
# Type checking
moonx diffs:typecheck
Tests are located in the `test/` folder and use Bun's native testing framework with snapshot support.
## Publishing
Applicable to the Pierre team only.
# You may need to login first:
pnpm login
# Always run publish from within the package directory.
cd packages/diffs
pnpm publish
# In a CI-marked shell: CI= pnpm publish
## Building the sprite
The diff UI uses an SVG sprite built from `@pierre/icons`. From the monorepo root:
moonx root:icons
This reads SVGs from `node_modules/@pierre/icons/svg` and writes `packages/diffs/src/sprite.ts`. Run after updating `@pierre/icons` or changing `sprite.config.js`.

Keep the worker theme current after a pending update.
When the appearance changes from A to B and back to A while setRenderOptions() is pending, the second callback returns because getDiffRenderOptions().theme is still A. The pending update then applies B and leaves the worker pool on the wrong theme.
After the update settles, compare the current appearance with themeName and apply the latest theme when they differ.

After the awaited pool.setRenderOptions call, recheck the current appearance
against themeName and apply the latest theme if it has changed, so a pending
update cannot leave the worker pool on a stale theme.

File browsing, diffs and editor saves read from keyed atoms and stores.
Reveals become requests consumed by the tree or diff that can satisfy
them, and workspace edits refetch queries by construction.
Effect categories removed:
- theme sync into the diff worker pool and HTML frames moved to store
subscriptions owned by the pool and the iframe ref callback
- patch, highlight and attachment preview fetches moved to keyed atoms
- directory listing load effects replaced by a derived atom family
- reveal props with handled-reveal refs replaced by reveal requests
consumed from ref callbacks
- workspace-mutation refresh effects replaced by queries read under the
current mutation id
- file save session setup and draft recovery effects replaced by a keyed
session store held open by ref callbacks
- loading and entry-kind latest-ref mirrors removed
Bugs fixed:
- Switching a file between rendered markdown and the editor with an edit
pending wrote the draft twice.
- Review patches refetched every time a cached patch scrolled back into
view.
Kept effects:
- File browser and diff tree path reconcile: inputs are render-derived
props and tree search results.
Removes compat shims added lower in the stack:
- components/diffs/useCodeViewFileReveal.ts (added in layer 06)

Do not mark an external reveal handled before codeView exists.
request(null, fileKey) drops the reveal. revealDiffFile still returns true, so the external-reveal effect records the key and does not retry.
Keep the collapse and lazy-load side effects before the guard so tree selection behavior remains unchanged:

Closing: this 14-layer stack conflicts with everything that lands, so the work moved to small independent PRs on main (branches effect/split-*). The reviewed final tree is kept on effect/int-w8, and the remaining units are built from it. Nothing here is lost; the branch stays.

Problem
Effects that copy state from one place to another (props into state, one store into another, flags that a later effect acts on) cause double fires, lost events, stale values and extra renders before paint. The maintainers asked for them to be removed across the web and mobile clients and replaced with the right construct: derive during render, do the work in the handler, read stores at use time, attach element work to ref callbacks, and use keyed atoms, stores or explicit state machines.

Fixes from the external stack review that land in this layer:
Temporary for this layer: the root
knip.jsoncgetsignoreIssuesentries for exports that only gain consumers in a later layer. The list shrinks as you go up the stack, and it's gone from layer 12 on.The preview and device panel tests also carry two mock entries that their layer-11 and layer-12 versions replace.

useEffect, useLayoutEffect, useInsertionEffect) in non-test code underapps/web/srcandapps/mobile, counted at each layer's head. The base ismainat a96cf08 with 1,002 hooks. Zero isn't the goal. After the external review, explicit effects came back wherever they are the clearer model: measurement driven by changing inputs, cleanup tied to a component's lifetime, and subscriptions owned by one view. Hidden marker elements, ref-identity tricks and remount keys are gone.mainScope and approval
