perf(web): reopening Changes on a large diff no longer stalls its animation - #25565
On a thread with a large diff (about 19k changed lines, mostly a 16k-line generated worker-configuration.d.ts plus package-lock.json), opening and closing the Changes panel drops frames during its open/close animation. With a small diff the animation is smooth.
Change
Every time the panel opens, each file's patch is parsed again on the main thread by getRenderablePatch, and that happens while the panel is animating. Most of the time goes to @pierre/diffs copying every line. The file queries are also refreshed twice: once on mount, and again when the panel's preview refresh brings a new revision.
Patches are now parsed in a module worker (parsePatch.worker.ts). It returns the same RenderablePatch, and copying it back takes well under a millisecond.
A parse is kept as long as its source query, and a revalidation that returns the same text reuses it. Reopening the panel therefore parses nothing.
Source queries keep main's mount and preview-revision revalidation. While a file revalidates, its previous parse stays on screen and the refresh shows as pending. Duplicate reads remain; parsing unchanged text is avoided.
All files are still requested and parsed when the panel opens, so search in collapsed files, fold-state keys, and tree status behave exactly as on main. This replaces https://git.cafe/pingdotgg/t3code/pulls/25535, which only loaded expanded files and broke those three things (as Macroscope pointed out).
Mobile has its own diff view, and the hook has no other web caller, so neither changes.
Retention caveat: parsed files now stay in memory for 5 minutes after the panel closes, using the same idle TTL that already kept the raw patch text. A parsed file takes roughly twice its patch text:
about 1.3 MB for the 16k-line file and 1.5 MB for this whole diff;
at most about 2 MB per file, since the server caps a file patch at 1 MiB;
entries are per diff scope and theme, so if the diff keeps changing while the panel is open, superseded versions also linger until they expire.
Scope and approval
This qualifies for the small, focused bug-fix exception in CONTRIBUTING.md. It removes main-thread work from the panel animation without adding a feature, changing product defaults, or altering contracts.
Original verification
The measurements below are from the original implementation. Current takeover verification and its first-refresh regression fix are recorded in the maintainer comment.
Production web build in headless Chromium, using real data from the thread above and a 100 ms panel animation. Medians of 7 runs per side:

After a cold open, closing still has more total busy time (133 ms vs 81 ms). The worker's results can arrive during the close window, and DiffPanel then hashes each file's content version on the main thread. The worst frame is shorter than on main; moving that hash would be a separate change. Runs are noisy, with reopen between 19 and 31 ms on the branch across sessions.
vp test run src/components/diffs/useReviewFilePatches.browser.test.tsx src/components/diffs/parsePatchOffMainThread.browser.test.ts: 3/3 pass.
The two hook tests fail without this change: reopening refetches and reparses on main, and the review fixes cover a later-requested file going unrevalidated and a refresh not showing as pending.
The second checks that the worker's output equals the main-thread parse.
vp run check:changed upstream/main: format, lint, knip, typecheck and tests pass.
The takeover adds matching before/after captures and a reopening recording below. Packaged desktop remains unverified.

Macroscope's review found this PR approvable — This is a bounded diff-panel performance fix that moves existing parsing off the main thread and reuses unchanged parses without changing contracts or product defaults. The supplied Macroscope findings identify stale-cache and refresh-state correctness risks that remain separate blocking concerns under the repository’s configured threshold.

Walkthrough
Diff parsing now runs in a worker. The review-file patch hook updates query refresh and parsed-patch reuse. Tab-list attachment no longer calls update() immediately after registering listeners.
The worker parses patches with compact partial-hunk offsets and returns results by request ID. Worker errors reject pending requests and reset the worker. The browser test compares worker results with main-thread rendering and checks empty-patch handling.
Review patch refresh and parse reuse apps/web/src/components/diffs/useReviewFilePatches.ts, apps/web/src/components/diffs/useReviewFilePatches.browser.test.tsx
The hook refreshes eligible queries when the revision changes and parses diff text through the worker. It reuses the parsed patch when diff text is unchanged and sets a five-minute idle TTL. Browser tests cover reopening, revision changes, and changed or unchanged diffs.

thanks @Yuruzuu. the worker and retained parses address the synchronous work on reopening. i kept your commits, merged current main, and pushed ce54042 to this branch.
i removed the new refresh bookkeeping and restored main's refresh effect. its first revision change skipped in-flight files, allowing a response read before the refreshed preview to survive. the new case in your existing hook test fails on 92dfa8e and passes here. mount revalidation remains, so duplicate reads are an intentional limit. i also restored the unrelated tab-strip measurement. worker parsing, five-minute parsed-cache retention, unchanged-text reuse, and the pending refresh indication remain.

unverified this pass: live large-diff refresh/reopen (the isolated fixture's Changes control stayed disabled), packaged desktop, mobile, relay/tunnel, and worker startup failures. prior head evidence remains above; it is not proof for this merged head. no new performance claim. no labels, approvals, or other prs were changed.

created a real git project and thread through the app. codex gpt-6.1-sol generated the 19,001-line workload and completed two subsequent edits through the running pr client/server/provider path. no mock responses, database fixtures, or replay provider. the declaration file exceeds the server cap: its patch correctly showed the partial-preview indicator.
seven actual Changes reopens per side, dev builds with cpu profiling: median longest task in the first 500 ms was 100 ms on main, 72 ms on the pr. main samples include synchronous patch parsing; the pr samples contain neither getRenderablePatch nor parsePatchFiles. chrome confirms parsePatch.worker.ts is running. this is workload-specific evidence; tasks above 50 ms remain, and current main contains other changes.
observing real worker messages while forwarding them unchanged: an unchanged reopen and unchanged manual refresh each sent zero new patch-parse requests.
collapsed-file search found WorkerConfig00042 (1 of 1), opened the file, and highlighted line 43.
a real codex edit changed original-marker to refreshed-marker, which rendered in Changes. the fifth file loaded with correct text and added-file tree status. another real codex turn changed it to later-file-refreshed; the visible diff updated, and refresh/reopen retained the new contents and fold state.
blacksmith vp run check:changed a9b513b50cc967cc715228b38cb922d1aaaa3a8b passed format, lint, both knip passes, affected typechecks, and all three browser tests. missing remote chromium and shallow history were repaired before rerunning. no source changes, commits, or pushes were needed.
