Problem

Large diffs in Changes load each file's patch with its own getReviewDiffPreview request. Selected-commit previews use the same call. Each of those requests started three Git processes for repository discovery, and two of the results were never used.

Change

getReviewDiffPreview always called resolveRepositoryPathsUncached, which reads the common directory, the root, and the current branch. Working-tree file and commit requests only use the root.

They now run rev-parse --show-toplevel alone. If that read fails, they fall back to full discovery, so bare repositories, non-repositories, and real Git errors behave as before. Whole-review and branch-range requests still read the branch fresh on every request.

A working-tree file response also carries an empty branch-range placeholder. Its headRef is now HEAD instead of the branch name. Web and mobile only read the requested source, so neither sees a difference.

getReviewDiffFileContents is unchanged. Its root lookup is what rejects bare repositories, and git show would otherwise succeed there. No client, provider, or contract code changes.

Related: #21875 shares preparation across concurrent reads and edits the same lines, so whichever lands second needs a small rebase. #28073 removes --minimal from this function and is independent.

Scope and approval

This qualifies for the small, focused fix exception in CONTRIBUTING.md. It removes unused subprocesses without adding a feature or changing product defaults or contracts.

vp test run src/vcs/GitVcsDriverCore.test.ts -t "review requests|nested directories and aliases": 6/6 pass. reads only the repository root for review requests that ignore the branch fails on main for branch, detached, and unborn repositories with expected 3 to equal 1. Discovery commands per request: 3 before, 1 after. Whole-review stays at 3.

Node, getReviewDiffPreview called directly, with a changed file and an untracked file in each repository. Alternating processes on a machine under load (load average about 16), 10 per side, 20 calls each. Medians, with the range of process medians:

The ranges overlap and the small whole-review control moved 4.6%, so treat these as a roughly 5–8 ms saving per request. This is not app latency, and I did not run it in a real client.

vp run check:changed passes format, lint, knip, and typecheck. Its test step has one failure, keeps generated worktree folders short without changing long branch names, which also fails on unmodified main on macOS (/var vs /private/var).

verified as-is at 27ecbd9b4b05ffcd3618ac85294d835047085301 on a disposable linux vm. baseline: github/main at 60aec28a9c6fdb7417a7382ec094ccc4984d0738, in a separate worktree. ran vp i for each checkout and ran one background dev server at a time with isolated state.

used the repo's playwright with /usr/bin/google-chrome. created a real project through the app and used real codex gpt-6.1-sol turns to create two commits, modified files, and an untracked file. a 2500-line reference patch exceeded the shared-patch limit and exercised individual file requests. reused the same repository contents for both builds.

clicked changes, selected uncommitted, expanded tracked and untracked patches, refreshed, and switched between stacked and split views. patches rendered correctly. server spans and successful git process executions confirmed the discovery change through the running client/server path:
