fix(privacy): expose analytics opt-out and clarify pseudonymous data - #27424
The existing product-analytics opt-out requires an environment variable, with no direct control in Settings or the onboarding wizard. The UI and privacy policy also describe linked usage events as anonymous even though stable hashed identifiers make them pseudonymous.
Context: AICodeKing's report. This PR fixes the missing UI control and makes the disclosures match the collection paths.
Change
Save one environment-wide preference through the existing settings service/RPC. Expose it in web/desktop About → Privacy, onboarding, and mobile Maintenance → Privacy, including settings search.
Enforce the preference when recording and sending events. Opt-out drops queued events and failed deliveries, skips analytics identity work on disabled startup, and takes effect without restarting. An already-started HTTP request may finish; it does not block saving the choice.
Keep T3CODE_TELEMETRY_ENABLED=false authoritative. Clients ask users to update an older server instead of silently pretending the new setting works.
Replace anonymous-usage wording in onboarding, Settings, the privacy policy, and the user guide. Explain the identifier sources, linkability, recipients, and separate diagnostic controls.
Concerns raised in the post
Concern
What this PR fixes or clarifies
Analytics defaults on and lacks an accessible opt-out
Adds Settings/onboarding controls and an explicit onboarding disclosure. The existing on-by-default behavior remains; startup events may precede the onboarding choice. This is not an opt-in consent gate.
IDs are derived from other applications and accounts are linked
Documents identifiers read from ~/.codex/auth.json and ~/.claude.json, plus linked T3 Connect/device identifiers and cross-installation association. Provider-derived IDs are used when available, with an installation-ID fallback. Identity selection and linking are not redesigned here.
Hashing is described as anonymity
Calls the data pseudonymous: stable IDs group events, and unsalted SHA-256 lets someone who already knows an account ID calculate the matching hash. Authentication tokens are not sent as product analytics.
Events are sent to T3 ingest and PostHog
Keeps the documented retained-copy/forwarding behavior explicit. The configured default ingest URL uses HTTPS.
Axiom receives diagnostics before Connect sign-in
Clarifies that relay tracing can initialize before sign-in and is separate from product analytics, mobile crash reports, and user-configured OTLP exports. The new switch does not promise to disable those paths. I have not reproduced the post's exact byte-volume benchmark.
Disabling telemetry requires rebuilding
No rebuild is required for the existing environment-variable override in distributed releases. This adds an in-app alternative for product analytics and documents which process/environment owns each choice.
Scope and approval
This uses focused configuration of an established capability: product analytics already exists and already supports disabling it through an environment variable. The new option makes that same choice accessible and persistent. Defaults, hashing, account-linking policy, and diagnostic-export policy stay unchanged; changing those needs separate maintainer direction. The disclosure corrections explain the same capability being configured.
Verification
Focused tests first reproduced collection while the saved setting was disabled and delivery of events that should have been discarded.
vp test run apps/server/src/telemetry/AnalyticsService.test.ts apps/server/src/serverSettings.test.ts -t 'opted out|disabling analytics|in-flight|analytics consent': passes. Covers disabled identity/event collection, failed and queued batches, rapid off/on changes, saving during an in-flight request, and persistence/broadcasts. The in-flight cases suspend successful (204) and failed (503) requests across an off/on toggle and verify that queued or failed pre-opt-out events cannot be sent afterward.
vp run check:changed: passes after rebasing onto 97e35bcf23, including affected-package typechecks, 16 selected test files, lint, formatting, knip, and React Compiler checks. On this macOS host, ran with canonical TMPDIR to avoid an existing /var versus /private/var installation-path assertion.
Controlled race regressions cover delayed notifications, rapid off/on, stale disabled/error results, and successful/failed in-flight requests. Before the fixes, these cases uploaded a pre-opt-out event, deleted a newly captured post-opt-in event, or started HTTP after opt-out. They now discard old events, preserve fresh events, and start HTTP under the settings guard while waiting for responses outside it. vp test run apps/server/src/telemetry/AnalyticsService.test.ts apps/server/src/serverSettings.test.ts: 66 tests pass. The latest changed-file check passes 263 tests across 16 files.
Review follow-up: 67 targeted server-settings/mobile tests pass, including malformed settings, the full analytics search query, and direct opt-out from mixed selections. On iOS, one press changed two isolated environments from false/true to false/false; project selection also displays the All projects instruction.
Real web client: changed the choice in onboarding, observed it in Settings, and verified the saved value. iOS Simulator: verified the switch, cross-client state, and persistence after relaunch. Used isolated .t3 state and a local analytics collector.
Desktop shares the web UI; no separate Electron run. Android was not available on this host.

Walkthrough
The change adds a per-environment product analytics preference, checks it during server-side analytics operations, and provides controls in web onboarding and web and mobile settings. It also updates the privacy policy and user documentation with information about identifiers, collection behavior, and other telemetry.
The environment capability identifies support for analytics consent. Server settings include a default-enabled telemetry preference and an opt-out generation that advances when telemetry is disabled. Settings tests verify persistence, publication, and disabled telemetry in the invalid-file fallback.
Server telemetry consent enforcement apps/server/src/server.ts, apps/server/src/serverRuntimeStartup.ts, apps/server/src/telemetry/AnalyticsService.ts, apps/server/src/telemetry/AnalyticsService.test.ts
Analytics operations and startup heartbeat recording check saved consent and the T3CODE_TELEMETRY_ENABLED configuration. Disabling consent clears buffered events and delivery state. Tests cover opt-out, queued events, and in-flight sends.
Web onboarding and settings controls apps/web/src/components/onboarding/WelcomeWizard.tsx, apps/web/src/components/settings/ProductAnalyticsControl.tsx, apps/web/src/components/settings/SettingsPanels.tsx, apps/web/src/components/settings/settingsSearch.ts
Onboarding and the About settings panel expose analytics controls for environments. The control reflects capability and permission state, submits preference updates, and reports failures. Settings search includes the control.
Mobile maintenance controls apps/mobile/src/components/ui/ListToggleRow.tsx, apps/mobile/src/features/settings/SettingsServerControlsRouteScreen.tsx, apps/mobile/src/features/settings/SettingsServerControlsRouteScreen.test.tsx, apps/mobile/src/features/settings/settings-search.ts, apps/mobile/src/features/settings/settings-search.test.ts
The Maintenance page shows a product analytics switch when all displayed targets support consent control. A mixed-state toggle can apply an off value. Mobile settings search includes analytics terms, and tests cover opting out across selected environments.
Privacy and telemetry disclosures apps/marketing/src/pages/privacy-policy.astro, docs/user/faq.md, docs/user/telemetry.md

Serialize the discard with the current settings snapshot.
updateAndPersistSettings publishes the opt-out while holding the settings semaphore, but the subscriber runs in a separate fork and does not acquire that semaphore. A later re-enable and event write can therefore complete before the queued opt-out callback runs. That callback then clears events captured after re-enable.

Removed the asynchronous discard subscriber. The settings service now advances an in-memory opt-out generation before publishing changes. Analytics checks that generation with the current settings under the same semaphore, clearing old buffer/delivery state before recording fresh events. In-flight completions also recheck consent. A stale notification can no longer discard newly captured events, and a rapid off/on cycle cannot revive old ones. Merely checking the latest enabled value in the subscriber would miss that rapid cycle.
Extended the existing discard regression with withheld settings notifications. Before the fix it uploaded queued-before-second-opt-out; afterward it drops that event and sends after-opt-in. The existing suspended 204/503 request cases still pass. All 62 analytics/settings tests pass, and vp run check:changed passes, including 259 tests across 16 selected files and affected-package typechecks. The PR verification section is updated.

Linearize request admission without holding the settings lock during HTTP.
updateAndPersistSettings advances the opt-out generation, but it does not replace deliveryRef. The replacement occurs only when a later refreshConsent calls discardBufferedEvents. After isEnabled releases writeSemaphore, sendBatch can pass the delivery check and start httpClient.execute after opt-out.
Use a short-lived request-admission guard shared with opt-out updates. Under that guard, refresh consent, validate deliveryRef, and cross the request-start boundary. Release the guard before awaiting the HTTP response. Do not wrap the full HTTP effect in withSettingsSnapshot; the existing in-flight toggle updates settings while the request is suspended.

@Wosca Thanks. The inspected code addresses the original consent-transition finding.
Settings updates advance telemetryOptOutGeneration before publication under the same semaphore used by analytics consent checks.
In-flight completions recheck consent and delivery-state identity before retaining or processing an old batch.
Regression tests cover withheld notifications, rapid off/on transitions, and suspended 204/503 responses. They assert that queued-before-second-opt-out is dropped and after-opt-in is sent.
I inspected the implementation and test assertions. I did not rerun the tests.
If you found this review helpful, would you consider giving us a shout-out on X?
The prepared request now enters the existing settings snapshot guard, refreshes consent, checks the delivery token, and starts the HTTP child with startImmediately: true before the guard releases. The server's FetchHttpClient starts fetch synchronously up to its response promise. Joining the response and applying the timeout happen outside the settings lock; the child is interrupted on completion/cancellation. No separate settings guard or service API was added.
The controlled regression pauses immediately after the send consent guard releases and saves opt-out while the HTTP response is held. Before the fix, HTTP started only after opt-out; afterward it starts while enabled, and the setting can still save before the response is released. Existing 204/503 off/on regressions also pass. All 66 analytics/settings tests pass; vp run check:changed passes, including 263 tests across 16 selected files and affected-package typechecks.

@Wosca Thanks. The inspected implementation and regression assertions address the HTTP-admission finding.
sendBatch refreshes consent and checks delivery-state identity inside the existing settings snapshot guard.
The HTTP child starts with startImmediately: true before that guard releases.
Response waiting, the timeout, and child cleanup occur outside the guard.
The regression asserts that HTTP starts while enabled. It also saves opt-out before releasing the held response.
I inspected the code and test assertions. I did not rerun the tests.

Waiting for the response and applying the timeout must occur outside that guard, with child cleanup on completion or cancellation. Check a controlled interleaving that pauses immediately after guard release: HTTP must already have started while consent was enabled, and opt-out must save while the response remains held. Learning: Within repository "pingdotgg/t3code", only for files matching one of ["apps/server/src/telemetry/AnalyticsService.ts"]: When reviewing consent checks in apps/server/src/telemetry/AnalyticsService.ts, verify that consent-driven buffer invalidation stays inside refreshConsent under the settings snapshot guard. Check controlled interleavings that resume the earlier result after opt-in and verify that the new events remain available for delivery.
Verified on Linux with repo Playwright and /usr/bin/google-chrome, a real git project created through the app, and real Codex gpt-6.1-sol turns. Started github/main (ce48e45900) in a separate worktree first: Settings > About had no opt-out and described collection as anonymous. Stopped that server before running the contributor head with isolated state.
At eb50bcba138cd4444121f71cf55d3064a297e5ef:
Settings and onboarding disclose pseudonymous/linkable identifiers and share the same saved preference across clients. Reload and server restart preserve opt-out. Dark and narrow web layouts were inspected.
Enabled provider turns delivered actual analytics to https://ingest.t3.codes/batch/ with HTTP 200 through a forwarding audit proxy. Disabled turns still completed normally, with no outbound analytics across flush intervals.
Stopped the forwarding port to produce real transport failures, then opted out/in. After restoring forwarding, only fresh events arrived; the pre-opt-out failed queue was discarded.
Restarted opted out with the isolated anonymous-id removed: no identity recreation or analytics, and a real turn completed. With saved consent on, T3CODE_TELEMETRY_ENABLED=false still prevented identity creation and analytics while another real turn completed.
Found and fixed two web entrypoint bugs: analytics search was unavailable in default All projects scope; sidebar About retained project scope and allowed environment-wide writes. Search now opens the control, and project scope blocks the switch with the existing environment-wide tooltip. All projects and onboarding remain writable. Fixes pushed to the contributor head and origin branch maria/takeover-pr-27424 without force-push.
Final on/off turns returned ANALYTICS_FINAL_ON_OK and ANALYTICS_FINAL_OFF_OK. The enabled completion reached ingest; the disabled completion sent nothing.
Blacksmith vp run check:changed 97e35bcf23e4dcf34c2dcffadd37c08db0e01e52 passed on the final source: format, lint, knip, affected typechecks, 263 tests and 11 selected React Compiler cases. Focused analytics/settings tests also passed (66 tests). The existing settings-search test reproduced the search failure before its fix.
Native iOS/Android, Electron, macOS/Windows, relay/tunnel connections, other providers, mixed-version or mixed-permission multi-environment clients, and separate crash/relay/OpenTelemetry services were not exercised. Some first-turn responses on a fresh page required a reload to appear, so fresh-page live streaming is not claimed; subsequent turns rendered live.
The PR conflicts with current main. Full build/test GitHub CI is not reported for the updated head; Blacksmith checks above passed. Merge readiness remains blocked by that conflict. No merge, rebase, force-push, closure, or label change was performed.
