Setup and settle completion syntax is chosen from the server platform and raw SHELL instead of the shell that actually starts. For example, SHELL="/usr/bin/fish --login" starts /usr/bin/fish after command normalization but receives a POSIX completion wrapper. Fish rejects that wrapper, so synchronous thread preparation keeps waiting for its completion marker.
Record the successful shell executable in the terminal session and choose completion syntax and readiness behavior from it, including absolute Windows PowerShell paths. Startup listeners attach before opening so early prompt signals are retained. A shell that exits during startup retains an incomplete completion result instead of becoming a terminal-open error. If only cmd.exe starts, observed scripts close the idle terminal and report an unsupported-shell error before writing a wrapper. The integration preserves main's startup handling from #24775.
This is a focused fix for an obvious existing bug under the small-fix contribution exception. It uses the shared server runner reached by clients, MCP, and scheduled launches.
Verification:
Focused added coverage exercises actual fallback syntax, idle-terminal cleanup, immediate delivery to a PowerShell fallback, and a shell exiting before its executable can be read. Existing tests cover startup waiting, listener cleanup during opening, and busy-terminal protection.
All 128 focused tests in ProjectSetupScriptRunner.test.ts, terminal/Manager.test.ts, ThreadLaunchService.test.ts, and ThreadSettlementService.test.ts pass.
All vp run check:changed validation steps pass: format, lint, both knip passes, GraphQL generation, affected-package typechecks, and adjacent tests.
Native Bash probe on Windows using the generated wrappers:
Before: setup-ready; AUDIT_DONE: (begin/end: command not found)
After: setup-ready; AUDIT_DONE:0; no stderr
Tests use a fake PTY with the real terminal manager and runner. The Windows native probe checks shell execution separately. A separate Linux service probe reports setup completing with 0 and settle completing with 1 using production node-pty execution after simulating missing-shell rejection at the adapter boundary.
Real Linux web/PTY verification reproduced the Fish-with-arguments wrapper mismatch on main. Its missing-Fish run on PR commit d4c4284 still failed: node-pty reports the missing executable asynchronously, bypassing the existing fallback chain. This PR does not change that native spawn behavior. That pass did not exercise the latest 7411af7 head or establish successful setup-to-provider handoff and settle. Native Windows PowerShell/cmd and native Fish/Zsh fallback remain unverified.
Model and harness: GPT-6.1-Sol through the Codex harness in T3 Code.
Macroscope's review found this PR approvable — This is a focused server bug fix that makes setup and settle completion wrappers follow the shell that actually starts after fallback, with explicit cmd.exe handling and targeted regression tests. It does not alter wire schemas, product defaults, deployment behavior, or sensitive packages.

Walkthrough
The terminal manager records and exposes the shell selected for each running session. The setup-script runner uses that shell to select a completion wrapper and reports an unsupported-shell error for cmd. It waits for readiness only for POSIX and fish shells.

Summary
Record and expose the selected shell apps/server/src/terminal/Manager.ts
Terminal sessions store the selected shell command after spawn. getShell returns it for a running session and fails when the session is not running or has no recorded shell.
Use the selected shell for completion apps/server/src/project/ProjectSetupScriptRunner.ts, apps/server/src/project/ProjectSetupScriptRunner.test.ts, apps/server/src/terminal/Manager.test.ts
The runner queries the opened terminal for its shell before wrapping an observed command. It waits for readiness only for POSIX and fish shells, and returns ProjectSetupScriptUnsupportedShellError for cmd. Tests cover PowerShell completion syntax, fish fallback behavior, shell exits, and the cmd.exe unsupported-shell result.

Explanation
The description is mostly complete. It explains the problem, the implementation, the focused-fix scope exception, verification results, test coverage, and known unverified environments. It does not use the template headings explicitly, and it does not link an issue or maintainer approval, but it provides a rationale for the stated small-fix exception.

updated the original branch at a3dea0163c3b8524cbe70320c10ffa087ffcd91b, preserving @Aforno's commits.
merged current main (071239804e37) without conflicts, rebasing, or force-pushing.
kept successful-shell tracking, matching setup/settle wrappers, startup listeners, immediate powershell delivery, and idle cmd cleanup. combined duplicate error handling and kept command construction local, removing 9 lines.
compared the original diff with the result: all original behavior and regression cases remain; only runner plumbing was simplified.
verification passed:
the existing fallback regression fails against current main: a failed fish launch sends a fish wrapper to the fallback shell.
all 52 runner/terminal tests pass with the fix.
blacksmith vp run check:changed: format, lint, both knip passes, graphql, affected-package typechecks, and adjacent tests pass.
real node-pty/bash service probe: setup prints setup-ready and completes with 0; settle prints settle-failed and completes with 1. unavailable shells were rejected at the probe's adapter boundary to exercise the fallback chain; subsequent pty execution used the production adapter.
both independent whole-diff reviewers found no blockers on this head.
unverified: native windows powershell/cmd, native fish/zsh, and full browser/provider launch flows. no ui components changed; no browser evidence is claimed.
@Aforno, one separate follow-up from the linux probe: node-pty can return a process for a nonexistent executable and later print execvp(3) failed, so that asynchronous failure never enters the manager's existing spawn-error fallback chain. this predates the change and does not block matching completion syntax when fallback actually occurs.
all 28 pr checks are green. coderabbit reviewed this head with no actionable findings. the original pr is mergeable and ready for maria's review.

verification found a failure. the missing-fish scenario still fails before the provider starts on linux.
used a disposable linux boat vm, repository Playwright dependencies, and /usr/bin/google-chrome. installed dependencies with vp i in a separate github/main worktree (c677d5fc45) and on the exact pr head initially available (d4c4284de2). ran one background dev server at a time with isolated state, stopping each by its captured process group before starting the next.
created a real git project through the web app, added a synchronous worktree setup action, selected codex gpt-6.1-sol, selected new worktree, and submitted a prompt asking codex to read the setup output and run pwd. no mocks, fixtures, replay provider, or seeded data were used.
main, SHELL=/missing/fish:
execvp(3) failed.: No such file or directory
worktree setup failed; setup exited with no exit code; provider did not start
main, SHELL="/usr/bin/fish --login":
terminal manager starts /usr/bin/fish
fish: command substitutions not allowed here
setup keeps waiting for its completion marker; provider does not start

main sends a posix wrapper to the normalized fish executable. the pr addresses actual-shell wrapper selection, but linux node-pty accepts the missing executable at spawn and reports its failure asynchronously, bypassing the existing fallback chain. the earlier adapter-intercepted probe does not prove this native path.

current head 7411af7f00e9ac39c542d84a2719f5c7926c2979, which arrived during this pass. it adds early-shell-exit handling; its runtime behavior was not exercised. the failure capture above is explicitly from d4c4284de2.
a local missing-executable preflight fix. strengthened the existing fallback regression and saw it fail through blacksmith before changing production code. the follow-up blacksmith run stalled during source sync, and the restarted app/vm stalled for over ten minutes. server logs recorded repeated event-loop stalls, including 198850 ms. stopped further attempts under the task limit. no fix was committed or pushed; the unverified patch is retained outside the checkout for follow-up. vp run check:changed did not run.
a usable interaction recording. the restarted app stayed on its loading screen and later became unreachable; no successful recording is claimed.
inline image rendering in git.cafe. reopening this comment showed external-image links; both uploaded images were inspected directly.
native windows powershell/cmd, macos, electron shell, ios/android, and remote/relay/tunnel paths were not exercised on this linux vm.
latest github head reports successful or skipped checks, but this pass does not establish that the feature works. all task dev servers are stopped; the task blacksmith worker had already stopped.
