MCP-created schedules that start a fresh thread now run in the project folder when it is not a Git repository. Previously each run requested a Git worktree and failed during workspace preparation.

Reuse the MCP service's existing Git driver to distinguish a confirmed non-repository from other Git failures. Git projects keep a fresh worktree; other detection errors keep that strategy so launch exposes the underlying failure. Bound schedules use root. Ordinary updates preserve the saved strategy; explicitly unbinding recalculates it and repairs an old non-Git worktree task. Existing schedules are not migrated automatically.

Credit to @laurenz-seifried for the diagnosis and original #18583. Contributor commits are preserved with main merged. The rebuild removes the extra GitWorkflowService dependency, duplicate project lookup, and mock changes across unrelated test suites. The final diff changes three files.

Verification on headless Linux:

  • Added regression cases: 4 → 2; five focused suites: 61 → 59 passing tests. Both retained cases fail against main. Existing bound-schedule coverage also asserts root.
  • Server typecheck, scoped lint, formatting and diff checks pass. One parallel adversarial round with Claude Opus 5.5 and Codex GPT-6-Sol found no confirmed bugs.
  • Through an isolated running server's MCP endpoint, created disabled schedules for a plain folder and a real Git repository with a local origin. Saved strategies were root and worktree respectively. Manually triggered both through the normal scheduler API; actual Codex turns completed and reported the project folder and newly created worktree as their working directories.
  • Live MCP updates preserved an old worktree strategy on an ordinary edit and changed it to root on explicit unbinding. The fixture's Git discovery ceiling prevented the plain folder from inheriting the enclosing batch checkout.
  • Before/after proof and execution output. This is a server behavior change; screenshots would not demonstrate it.

Not exercised: macOS, Windows, iOS, Android, Electron desktop or Scratch. Probe-error fallback and bound schedules were tested at the service boundary. A human can additionally create an unbound schedule in a real non-Git project, run it twice, and confirm both runs start in that folder.

Implemented with Codex GPT-6.1-Sol in T3 Code; tests by Codex GPT-6-Astra; adversarial reviews by Codex GPT-6-Sol and Claude Opus 5.5.

…r fail every run

schedule_task always stored a new worktree for a task that starts a fresh
thread per run. In a project folder that is not a Git repository, every run
then failed during workspace preparation. Such tasks now start their runs in
the project folder; Git projects keep a fresh worktree per run.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This focused server fix changes the automatic workspace strategy for fresh MCP schedules in non-Git projects, while preserving worktree behavior for Git projects and adding regression coverage. Because that is a product-default behavior change, it warrants human review under the repository’s approval criteria.

Walkthrough

Scheduled-task workspace strategy selection now checks whether the project is a Git repository. Test layers provide the new GitWorkflowService dependency and cover fresh-thread scheduling and task updates.

Changes: Scheduled-task workspace selection

Layer / File(s) Summary
Resolve and apply workspace strategy
apps/server/src/mcp/OrchestratorMcpService.ts
Bound tasks use the root strategy. Unbound tasks use the root strategy in non-Git projects and a worktree in Git projects. A failed repository check also selects a worktree. Scheduling and binding updates use the resolver.

Merge Risk: Low · up to c1fc3

Updating a scheduled task after its project is deleted can now fail. This is a narrow regression that should be fixed or accepted before merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to c1fc3

The change preserves existing permission limits and Git worktree behavior while enabling scheduled work in non-Git folders. Independent runs can share project files; exclusive access and rollback of file changes are not guaranteed.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The newly enabled execution path can affect files in registered non-Git project folders and runs configured project setup scripts there. The workspace comes from project lookup, not a caller-supplied filesystem path. The working directory is not proof of a sandbox boundary; maximum host, credential, or network exposure depends on provider and deployment controls not established here.

Trust Boundaries and Controls

  • observed — Creation retains capability checking and inherits the caller's runtime and interaction ceilings. Updates validate the task's effective execution modes before changing binding or strategy. Binding to the current thread requires that thread to belong to the target project. Repository-aware selection does not remove these checks.

Resilience and Maintainability Implications

  • inferred — The scheduler's reservation is process-local and keyed by task ID, while preparation proceeds asynchronously. These controls do not establish exclusive access across tasks sharing a project folder. Root execution also does not use the created-worktree cleanup branch, so run failure or cancellation should not be interpreted as rollback of project-file changes. No security isolation contract violation was established from this shared-state behavior.

Hardening Proposals

  • proposed — For workflows requiring exclusive file access, coordinate mutations across tasks at the project or file level rather than treating scheduler dispatch reservations as filesystem isolation.

Taking over this one as maintainer for batch worktree-git-09. I will preserve author credit, resolve the main conflicts, rebuild the smallest correct change, and verify non-Git scheduling headlessly with focused tests and independent reviews. No merge is planned.

@laurenz-seifried, your fix correctly keeps fresh scheduled runs in non-Git project folders while retaining worktree isolation for Git projects. I preserved your commits and merged current main (e5ea25d) into this branch without rebasing or force-pushing.

Resolved the three conflicts using main's current test organization. The obsolete toolkit test block was removed by main; its extra bound-strategy assertion was dropped with it. The two focused service regressions remain. The final diff against main is two files, +191/-11; no production behavior beyond your existing fix changed.

Verification on b423155aff5f99ec915476b60a2d5e47cac12f9b:

  • Both retained regressions fail with current main's service and pass with this fix.
  • 58 tests pass across five focused MCP suites. Blacksmith vp run check:changed passes formatting, lint, knip, GraphQL checks, affected typechecks and tests.
  • Through a real local dev server's authenticated MCP endpoint, created an unbound disabled schedule in a plain folder and manually ran it twice. Both Codex turns completed with SCHEDULE_OK, no worktree path, and persisted root strategy. A Git-project schedule persisted the original worktree strategy and completed with GIT_SCHEDULE_OK in a separate real worktree. MCP prompt edits and explicit unbinding also succeeded. Both fixture schedules were deleted afterward.
  • Two independent GPT-6.1-Sol reviewers found no issues on this head.

Runtime transcript and saved strategies. This is a server behavior change with no UI rendering changes.

Unverified: other operating systems, desktop/mobile clients, and remote/relay connections. Probe-error fallback and bound scheduling were checked at the service boundary. Existing saved schedules are still not migrated automatically; explicit unbinding recalculates their strategy. Julius's separate default-branch work in #22801 remains outside this fix.

All 31 reported checks are green and GitCafe reports the PR mergeable with no conflicts. Macroscope's correctness and Effect checks pass; its approvability note asks for human review of the product default. CodeRabbit's latest automatic review was rate-limited, so the two independent reviews above cover this head. Its old deleted-project finding was already withdrawn and resolved by the bot.
