Two months of CI timings (136 successful PR runs) show where the time goes. The Windows job is the PR critical path at a 456s mean, and 433s of that is the package-install smoke test. That step is almost entirely npm install of the packed tarball on Windows; the build inside npm pack takes about 10s. In those two months it failed once in 91 runs, on an outdated assertion about a deprecated default, and never on a Windows packaging break. The real packaging break in that window, a koffi release that wouldn't install, was caught on macOS.

Windows now runs the package smoke only when a PR touches packaging inputs: package.json, the lockfile, bin/, scripts/, the build tsconfig, the smoke test, or the workflows. Otherwise it builds dist directly so the Doctor step still runs. macOS and Ubuntu keep running the smoke on every PR, which preserves the check that catches dependency releases breaking installs.

Gating Windows alone would just move the critical path to Ubuntu. Since agent replay landed, the Ubuntu job runs about 470s, 215s of it replay running 35 scenarios one after another. Every scenario already owns its config, state directory, and git fixture, so replay mode now runs providers side by side. Locally that takes 246s down to about 67s, with 35/35 passing on three consecutive runs. Live and record mode stay sequential so real provider APIs aren't hit in parallel.

Expected PR wall clock: about 7.5 minutes down to about 3–4. This PR edits the workflow, so its own Windows job still runs the smoke; the saving shows up on the next PR that doesn't touch packaging.

Summary by CodeRabbit

  • Tests
    • Windows validation now runs package-install smoke tests when packaging-related files change, and runs builds when they do not.
    • Replay conformance checks now execute providers concurrently; live and record checks remain sequential.
    • Non-Windows package-install checks are unchanged.

These changes affect automated validation only; no user-facing behavior changes are included.

Two months of CI timings put the PR critical path on two steps. The Windows
package smoke averaged 433s of a 456s job; it failed once in 91 runs, on an
outdated assertion rather than a Windows packaging break. Windows now runs it
only when packaging inputs change, and builds dist directly otherwise.

Agent replay ran 35 isolated scenarios one after another (215s in CI). Each
scenario owns its config, state, and fixture, so replay mode now runs providers
side by side: 246s -> about 67s locally. Live and record modes stay serial.

Walkthrough

The CI workflow selects Windows checks based on packaging-related changes. Replay conformance tests run providers concurrently; live and record modes remain sequential.

Minor · Functional Correctness · Quick win

Avoid grep -q in this pipefail pipeline.

GitHub runs Bash steps with -eo pipefail, and grep -q can exit before consuming all input. On a sufficiently large PR with an early matching path, git diff can receive SIGPIPE. The condition then leaves changed unset, so Line 81 skips the Windows package-install smoke test and Line 85 runs only pnpm build. (docs.github.com)

Remove -q and redirect the output instead.
